Pilot projects fail for predictable reasons: the scope is too broad, success criteria are never defined, and the team building the prototype is also the team evaluating it. By the end, you have something that technically works but no credible answer to the question that matters — does this produce real value?

A pilot that cannot produce a defensible go/no-go recommendation is not a pilot. It is a demo that cost more than it should.


We design and build a scoped proof-of-concept against agreed success criteria, then evaluate it honestly. We define what “working” means before we start — not after we see the results.

The engagement typically runs six to eight weeks. We work with your team and your data. We make choices that are representative of production conditions, not optimised to make the demo look good. And we write up findings that you can put in front of a board without embarrassment.


  • Working prototype — a functional implementation of your use case, built against production-representative conditions and your own data
  • Evaluation results — measured performance against the success criteria we defined together, with no selective reporting
  • Go/no-go recommendation — a clear, reasoned recommendation with the evidence to back it up, written to be shared with decision-makers

A successful pilot leads into Accelerate — scaling what worked, moving faster, and building out the broader capability. A “no-go” result is also valuable: it saves you from committing significant resources to the wrong approach and often points directly to a better one.
